running an agency in 2026 looks nothing like it did 3 years ago (if you're an agency owner, you'll agree with this)
the old model was hire a team, charge retainers, and deliver a service
the margin came from arbitrage between what you billed and what you paid your team
now with AI, nobody wants to pay agency rates for work they can vibe-code themselves
the agencies that still do well are the top 1% and those that stopped selling hours and started selling outcomes, IP, distribution, or proprietary systems.

the real AI money in this cycle isn't going to flashy consumer products, its going to the people quietly building for normal businesses
automation has always been around: zapier, n8n, airtable, etc
people built real businesses on this stuff for years before the AI cycle

theres a business model right now thats printing money and almost nobody is talking about it
you build a multi-agent workflow for a client: research, outreach, content, whatever they need automated
you charge a setup fee and then monthly recurring to maintain it
the client doesnt know how to build it themselves, they just know they need it and theyre willing to pay 5-10k for someone to come in and set it up
its not SaaS and you dont need to raise money or build a product
you just need to understand how agents work and be able to configure them for specific use cases

If you're building a project in 2026:
- fire your marketing team
- hire a content team obsessed with AI
- create as much content as possible
- focus on distribution and get creative
- be chronically online
- have your founders post daily
- leverage communities as a growth strategy
- experiment with multiple platforms
most projects will make the mistake of thinking you still only need to pay KOLs to win distribution
this is why most marketing feels old and useless
